Default Replace batteries?

I have 6 8v Trojans. 3+ yrs old. in CC.
High speed motor and controller.
After charging, 5 read 8.5v and the last reads 8.11v. Distance is very limited.
Will replacing the weakest one be worth it or should I bite the bullet and replace all?

You could replace the weak one with one of similar age and condition as the other 5. Not a good idea to put in one new one unless you can do a deep discharge on the others to confirm that their load capacities are similar to a new one. The problem with no load voltages are that they do not indicate the capacity of the batteries.

Replace them all.
Also, if you get new ones, be sure to properly break them in.
This is vital to maximum performance and long life!
