That commutator is pretty bad. You can try to clean it up with a file and some Emery paper - or better take it to a motor shop and have them turn it in a lathe. That is what happens when a motor runs with failing brushes.

I found it went back on much easier than it came off. At most a rubber mallet. I dont even think I needed that.

Thanks to all. I got the commutator cleaned up by hand. Put it all back together....and have been slowly breaking in the new brushes. Turns out this is what was causing my this issue a few months back. All good now!
